What ROAS Do You Actually Need? Break-Even Math for Pakistani Sellers

Agencies love saying "we deliver 5x ROAS" — but your required ROAS isn't a benchmark from a case study, it's a number that falls out of your own margin. Here's the one formula that matters, worked through Pakistani COD economics.

The formula: break-even ROAS = 1 ÷ your margin

Your break-even ROAS is the return at which ad revenue exactly covers product cost plus ad spend. Below it you lose money; above it you profit. It depends on one input — your margin per delivered order:

Break-even ROAS = 1 ÷ (delivered-order margin ÷ order value). The margin must be after all order costs — product cost, commission, courier and COD fees, and an RTO allowance — not the markup you wrote in the product title.

Worked example — a Rs 2,800 reseller order

Supplier cost Rs 1,500, you sell at Rs 2,800. Order costs on delivery: commission ~Rs 140 (5% engine default, agreed at onboarding), courier + COD ~Rs 200–300, RTO allowance ~Rs 150 (a refused parcel now and then costs the courier fee).

Delivered margin ≈ 2,800 − 1,500 − 140 − 250 − 150 ≈ Rs 760 → ~27% margin.

Break-even ROAS = 1 ÷ 0.27 ≈ 3.7x. For this product, a campaign returning 4x is profitable and a "great" 3x loses money — the opposite of what most sellers assume when they hear benchmarks.

Why the category decides your number

  • Fashion and apparel: healthy markups usually put break-even around 2.4–3.5x — which is why fashion ROAS of 4–6x is achievable and profitable.
  • Beauty and cosmetics: high margins, repeat purchases — often 2–3x break-even.
  • Electronics and gadgets: thin margins can push break-even to 4–8x — a category where advertising is structurally hard, not a category with a "bad" ROAS.
  • Home and lifestyle: typically 2.5–4x, depending on price point and delivery weight.

Treat these as sanity ranges, not targets — your own margin calculation always wins.

Why a universal "5x" target is malpractice

If your break-even is 2.4x, a campaign at 3.2x is earning you money — and killing it because it didn't hit someone's 5x slide is throwing away profit. If your break-even is 4.5x, that same 5x slide would have you scaling a loss.

The discipline is boring and correct: compute your break-even per product, set the target a comfortable margin above it, and judge campaigns against your number — never someone else's screenshot.

The COD twist — use delivered margin, not reported

Meta counts a purchase at checkout; your parcel pays at the door. If your delivery rate is 70%, both your real revenue and your real margin drop by 30% — which is why break-even math only works on delivered numbers. We broke down the full correction in delivered ROAS vs reported ROAS under COD.

A quick self-check before you spend

  • Margin per delivered order after every cost — run it in the profit calculator.
  • Break-even = 1 ÷ margin% — write it on a sticky note; it's the number every campaign gets judged against.
  • Target = break-even + buffer — if break-even is 3x, target 4x+ so a bad week doesn't sink you.
  • Delivery rate — measure it; a 60% rate needs richer margins than an 85% rate to support the same ad spend.

Common questions

  • Is a higher ROAS always better? Not by itself — a 10x ROAS on Rs 5,000 spend earns less than a 4x on Rs 100,000. ROAS measures efficiency; profit needs efficiency × volume.
  • My margin is thin — should I still advertise? Thin margins need high ROAS, which is hard. Often the better first move is a higher-margin product, not a braver campaign.
  • Where does RTO fit in the math? Inside the margin — an RTO allowance per order is a cost line like courier. Skip it and your break-even is optimistic.
